How to Buy Direct from China (Without a Middleman)

Buying direct from Chinese factories cuts out the middleman and lowers costs. Learn how to find factories, communicate directly, handle MOQs, and protect your order.

Buying direct from Chinese factories — rather than through Alibaba resellers, trading companies, or import agents — is how most large importers eventually operate. The benefits are real: lower prices, more customization, and a direct relationship with the people making your product. The challenges are also real: language barriers, minimum order quantities, quality risks, and payment exposure.

This guide explains how to do it effectively.

Factory Direct vs Trading Company vs Alibaba

Understanding what you are actually dealing with on any platform matters before you start.

Factory direct You contact and buy from the manufacturer who actually produces the goods. No markup from a middleman. More flexibility on customization. Higher MOQs. Slower to respond to small or trial orders.

Trading company A company that buys from factories and resells to international buyers. Often lower MOQs, more flexible on payment terms, faster response to inquiries. Adds a 10–30% markup over factory prices.

Alibaba supplier Could be either. Many Alibaba listings are trading companies, not factories. Some factories list on Alibaba directly. You cannot tell from the listing alone — you have to ask and verify.

Which is better? For high volumes, factory direct is usually cheaper in the long run. For small volumes or complex sourcing situations, working through a reputable trading company or sourcing agent is often more practical.

How to Find Chinese Factories Directly

1. 1688.com Alibaba's domestic Chinese platform, used by factories selling to Chinese buyers. Prices are factory-level because suppliers are not paying to reach international buyers. The entire site is in Chinese — you will need translation tools or a Chinese-speaking contact to navigate it effectively.

2. Canton Fair Held twice a year in Guangzhou. The largest trade fair in the world. Manufacturers exhibit directly, and you can meet factory representatives, see product samples, and discuss terms face to face. This is the most effective way to build direct factory relationships.

3. Alibaba — factory filter Filter Alibaba listings for "Manufacturer" in the supplier type. Look for suppliers with a manufacturing-related business scope on their verified profile. Request a factory tour or video call to confirm they actually produce the goods.

4. Google Search Search for your product category + "manufacturer" or "factory" + China. Many factories have English-language websites targeting international buyers. These are often smaller factories not active on Alibaba — which can mean less competition and more willingness to work with smaller orders.

5. Industry directories and associations Many industries have China-specific supplier directories. Trade publications often list factory contacts.

Language and Communication Barriers

Most Chinese factories have English-speaking sales staff, at least for initial inquiries. But communication quality varies significantly — and misunderstandings about specifications, quantities, and timelines are a leading cause of quality problems.

Practical approaches:

Use precise, written specifications rather than verbal descriptions. A technical drawing or reference sample communicates more accurately than any description.

Use simple, direct English. Avoid idioms, abbreviations, and compound sentences. "Please confirm the delivery date" is better than "Just let me know when you think you might be able to get this done."

Put everything in writing. WhatsApp and email are both acceptable for factory communication, but always follow up verbal discussions with a written summary.

Have your product specifications translated into Chinese for critical details. A bilingual contract or specification sheet reduces the risk of misinterpretation.

If communication is consistently unclear or the factory cannot explain its processes, that is a risk signal.

Payment Methods and Risks

Buying direct from Chinese factories without a platform intermediary means no built-in buyer protection.

Standard payment terms for factory direct:

  • 30% deposit (T/T wire transfer) at order placement
  • 70% balance before shipment, after pre-shipment inspection

Payment methods:

  • T/T (telegraphic transfer / wire transfer) — most common for factory direct. No buyer protection. Money is gone once sent.
  • Alibaba Trade Assurance — available if you work through Alibaba. Offers dispute resolution if goods do not match the order.
  • Letter of Credit (L/C) — used for large orders. Ties payment to document compliance. More complex but provides legal protection.
  • PayPal — some factories accept it for small orders. Offers limited buyer protection but fees are high.

The 30% deposit is standard and reasonable. Be wary of factories asking for 50% or 100% upfront from a new buyer relationship.

MOQs and Sample Orders

Minimum order quantities (MOQs) for factory direct are typically higher than trading companies. A factory making a product with a long setup time may require 500–5,000 units minimum.

Getting around high MOQs:

  • Request a sample order at a higher per-unit price. Most factories will do this — they want to win the longer-term business.
  • Be transparent about your expected order volume over 12 months. A factory may accept a lower initial order if you credibly indicate larger volume ahead.
  • Consider a different factory. MOQs vary significantly across factories making the same product — a smaller factory may have lower MOQs.

Always order samples before a production run. The cost of a sample order is cheap insurance against a full production run of substandard goods.

Quality Control When Buying Direct

Without a trading company or agent in between, quality control is your responsibility.

Specification document Give the factory a written specification document that covers dimensions, materials, tolerances, finish, packaging requirements, and any applicable certifications. The more specific, the less room for interpretation.

Reference sample Provide the factory with a physical reference sample if possible. This is the gold standard for quality communication.

In-line inspection Hire a third-party inspector to visit the factory during production and check a sample of goods against your specification. Catching problems at 30% completion is far cheaper than at shipment.

Pre-shipment inspection (PSI) Before the goods leave the factory, a third-party inspector checks the finished batch. This is the most common quality control step for direct factory purchases. Inspectors like SGS, Bureau Veritas, and QIMA operate throughout China.

Frequently Asked Questions

Is it cheaper to buy direct from China? Yes, factory direct typically offers 10–30% lower prices than buying through a trading company or agent. The savings depend on the product category and the specific factory relationship.

Can I buy directly from a Chinese factory with no minimum order? Some factories accept small or no-minimum-quantity orders, especially for standard products they already produce. Custom products almost always have MOQs due to setup costs.

How do I pay a Chinese factory safely? The standard approach is 30% deposit by wire transfer (T/T), 70% balance after pre-shipment inspection. Never pay 100% upfront to an unverified factory. For first-time orders, consider Alibaba Trade Assurance or a smaller sample order first.

What if the factory sends wrong or defective goods? Without a platform or agent intermediary, dispute resolution is harder. Your main tools are: the purchase contract (enforce specific quality terms), photographic documentation of defects, and — if the value is large — legal action through Chinese commercial courts or arbitration. This is why pre-shipment inspection matters: preventing the problem is far better than resolving it after the fact.

If you are new to direct factory sourcing, a supplier verification can confirm that the factory is legitimate and capable before you commit to a first order.
